A distributor using AI to identify accounts at churn risk, flag order anomalies, or surface substitution recommendations at the moment a stock-out is detected has deployed AI against a problem that creates real business value. The technology is the same; the application is not.
No change management. Employees who feel their job security is threatened by AI tools will not adopt them enthusiastically, will not provide feedback to improve them, and may actively undermine their use. Successful AI deployment requires explicit change management: clear communication about what the AI does and does not do, training, and — critically — redefining job roles in terms of the value-added work that AI enables rather than the manual work it replaces.
The Build-vs-Buy Trap
A meaningful portion of AI project failures in distribution come from distributors attempting to build AI capabilities internally.
The pitch to leadership is always the same: we have proprietary data, our needs are specific, and a custom build will give us a competitive advantage that a vendor solution cannot. This logic is superficially appealing and consistently wrong for distributors.
Building AI on top of operational data requires: a data engineering function capable of cleaning and structuring the data, machine learning engineers who can build and maintain models, an MLOps infrastructure for deploying and monitoring models in production, and ongoing investment in keeping the system current as the underlying data and business requirements change. Most distribution companies have none of these capabilities and cannot cost-effectively build them.
The competitive advantage from proprietary AI is rarely in the AI architecture — it is in the proprietary data. A distributor’s 15 years of customer order history, pricing decisions, and delivery data is genuinely proprietary. Successful AI projects solve one specific, well-defined problem rather than attempting to “transform operations with AI.” The problem is concrete: reduce order entry errors, identify churn-risk accounts, surface substitution recommendations. The scope is limited enough to measure success clearly.
Clean data pipeline. Before AI deployment, successful companies invest in data quality: standardizing product data, cleaning customer records, establishing a reliable integration between the ecommerce layer and the ERP. The AI is the last step, not the first.
Measurable outcome. Every successful AI deployment is evaluated against a specific metric that exists before the deployment: order error rate, CSR hours per 100 orders, account churn rate, time from order to confirmation. If the AI improves the metric, it succeeded. If it does not, either the application is wrong or the implementation has a fixable problem.
Human-in-the-loop. The best AI deployments in distribution are not full automation — they are AI surfacing information and recommendations that humans act on. Order anomaly detection is valuable because a human reviews the flag and decides whether to contact the customer. AI-powered substitution suggestions are valuable because the buyer reviews and confirms them. Full automation in high-variability environments creates new failure modes. Augmentation of human judgment creates value.
